Ford Replaced Its Safety Inspectors With AI. Then Hired 350 of Them Back.
In June 2025, Ford CEO Jim Farley told an audience that artificial intelligence could replace "literally half" of white-collar workers in the United States.[1] One year later, Ford has rehired 350 veteran engineers it previously lost because the AI systems meant to do their jobs couldn't actually do them.[2]
That number deserves a long look. Ford vehicles appear in 34,954 fatal crash records across 29 models in the FARS database,[3] nearly one in five of every person killed on an American road over the past decade. Not because Ford builds uniquely dangerous cars, necessarily, but because Ford builds a staggering number of cars, and when you control that much of the fleet, quality control stops being a warranty line item and becomes a public health function. So naturally, Ford handed that function to nine hundred AI-powered cameras.
COO Kumar Galhotra told investors in October 2025 that Ford was "deploying AI across the entire industrial system," training those cameras to spot defects on the line.[1] Meanwhile, experienced engineers who had spent decades learning where Ford vehicles fail were cycling out, their institutional knowledge departing with them while the company bet that neural networks could learn faster than retirement could erase.
Bad bet.
Ford issued 153 recalls in 2025, an industry record that nobody else was close to touching.[4] In the first half of 2026 alone, Ford has filed 51 more, outpacing Chrysler's 19 by a factor of nearly three.[5] From April 2025 through April 2026, Ford issued more recalls than every other automaker combined. Twelve million vehicles recalled in 2026, against 2.2 million sold in 2025. Ford has been under a NHTSA consent order since 2024 with an independent third party overseeing its recall processes, which the Center for Auto Safety says is exactly why the recall count is so high: Ford is being watched more carefully than anyone else, and the defects keep appearing.[5]
VP of Vehicle Hardware Engineering Charles Poon put it plainly: "Artificial intelligence is a fantastic tool, but it's only as good as the information you use to train it. Over prior years, we didn't pay as much attention as we should have to the experience of our most knowledgeable engineers that have been with us through many product cycles."[2] Translation: they let the people who understood how Ford vehicles actually break walk out the door, then discovered that pattern-matching cameras can't replace the engineer who knows that a particular valve body separator plate restricts fluid flow to the park valve under specific thermal conditions because she watched it happen on a 2017 prototype and flagged it before it shipped.
Consider the latest recall, filed June 24: 741,195 F-150s, Explorers, Expeditions, Navigators, and Aviators with a transmission defect that can prevent the vehicle from staying in park after the driver walks away.[6] Those five models account for 14,904 fatalities in FARS data across 2014 through 2023, roughly 7.8% of all U.S. road deaths.[3] A permanent repair will not be available until April 2027, nearly a year from now. In the interim, Ford's official guidance to owners of vehicles that might roll away is to use the parking brake. Which, to be fair, is the same advice your grandfather gave you forty years ago, back when quality control was done by humans who remembered the last time something went wrong.
Ford's punchline, as it happens, writes itself: after rehiring 350 gray-bearded veterans, reinstating mandatory engineer-led design reviews, adding 1,200 inspections and 203 human inspectors at the Kentucky Truck Plant for the 2026 Expedition alone, the company climbed from 15th in JD Power's Initial Quality Study in 2023 to first among mainstream brands in 2026.[7] Warranty costs dropped $500 million. Seven of Ford's top ten models now rank in the top three of their segments. Farley called the improvements a tailwind worth "hundreds and hundreds of millions of dollars."[2]
Which is great. Genuinely. But the counterargument deserves its full weight: recalls are a lagging indicator, and Ford says more than 90% of current recalls involve vehicles built between 2013 and 2020, before the quality overhaul took hold. JD Power measures new-owner problems in the first 90 days, not whether a transmission park pawl will fail on a Tuesday morning three years later. And the consent order itself inflates Ford's recall volume: a manufacturer under federal oversight proactively reports defects that others might delay or characterize differently. Ford may actually be setting a transparency standard that makes its numbers look worse while making its customers marginally safer.
All true. Also true: Ford's own executives now describe a multi-year period during which they systematically replaced human expertise with automated systems that, in Galhotra's words, weren't "getting the results" they needed.[2] During that same window, the company kept building F-150s and Explorers at a combined rate that puts Ford vehicles in nearly one of every five fatal crashes in America. Nobody can draw a clean causal line from "AI missed this defect" to a specific death on I-75, and our FARS data predates the worst of the AI QC era, but the stakes math is simple enough: when the manufacturer responsible for 18.3% of U.S. traffic deaths decides to experiment with who catches defects, the margin for error is measured in bodies.
Limitations: FARS fatality data (2014-2023) reflects Ford's fleet share, not necessarily Ford-caused defects. High-volume manufacturers will always dominate absolute death counts. Per-VMT rates for individual Ford models vary widely (F-150 at 1.04 per 100M VMT is below the fleet average; Mustang at 6.02 is among the highest). We cannot directly attribute specific fatalities to AI quality control failures. JD Power IQS measures initial ownership experience, not long-term reliability or crash safety.
What you can do: If you own a 2018-2021 Ford Expedition, Lincoln Navigator, 2020-2021 Explorer, Lincoln Aviator, or 2021 F-150, use your parking brake every time you park until the recall remedy is available in April 2027. Check your VIN for all open recalls at nhtsa.gov/recalls. Ford has issued 51 recalls in 2026, so check even if you checked last month.
